Private Label vs. Contract Manufacturing: Which One Is Right for Your Beauty Brand?

Every beauty founder hits this fork. You can put your label on a formula that already exists, or you can have a formula built from scratch for you.

It is easy to assume private labels are simply the starting point and custom manufacturing is the next level. In reality, they solve different problems. The right choice depends on how much customization your product needs, along with your budget, timeline, and launch goals.

In this blog, we will explain what each model actually involves, where the two genuinely differ, the signals that it is time to switch, and how to make the call without guessing.

What You Are Actually Buying in Each Model

The two models sell you different things. One sells you a finished product. The other sells you a development process.

Private label

You choose from formulas a manufacturer has already developed and tested, then sell them under your name. You supply a logo and usually a packaging choice. You get something proven, priced, and ready to ship.

With Indigo, you can select from established stock formulas with no per-SKU minimum order quantity. If you want customized labels, that starts at 12 units per SKU. You can order samples first, choose your products, approve your label artwork, and then move into production.

For smaller stock orders, we typically use a digital proof, while custom and larger projects may include a pre-production sample.

Contract manufacturing

You hire a lab to build a formula to your brief. You supply the brief, the decisions, and feedback across several rounds of samples. You get a formula developed around your brief rather than selecting an unchanged stock option. Depending on your agreement, that may also give your brand greater differentiation or exclusivity.

For custom projects, we start by understanding the product you want to create, then our lab develops samples for review. Depending on the project, we can adjust ingredients, texture, scent, color, or develop something outside our existing catalog. Additional development rounds may involve additional fees.

Where the Two Models Really Diverge

Most comparisons stop at price per unit. Three other differences decide this more often.

Speed and money

Stock private label formulas usually move faster because the formulation work is already complete. Indigo’s general catalog-order lead times are about 2-4 weeks, although packaging, labels, components, and order details can affect timing.

Custom development adds formulation, sampling, feedback, and approval steps before production. It also comes with development costs, so founders should compare the extra differentiation with the additional time and investment required.

Exclusivity and ownership

A stock formula may also be available to other brands, which is part of the trade-off for faster development and lower upfront investment. A custom formula is yours to position as you like.

Before committing, get it in writing: who owns the finished formula, whether the manufacturer may sell it to others, and what happens to it if you take your business elsewhere.

How much work lands on you

Private label keeps more of the formulation decisions already resolved. Custom development asks you to be more involved in choices around ingredients, texture, scent, color, samples, packaging, and approvals.

That founder involvement is one of the benefits of custom development, but it also requires time. Before choosing that route, make sure you can give feedback promptly enough to keep the project moving.

Signals It Is Time to Move to Contract Manufacturing

You do not need to reach a certain revenue number before considering a custom formula. Instead, look at what your current products can and cannot do for the brand.

Custom development may be worth exploring when:

  • Customers repeatedly ask for an ingredient, texture, format, or benefit your stock formula does not offer
  • Your brand needs a more distinctive hero product
  • A retail, spa, or salon partner is looking for something more specific to your brand
  • You have enough customer feedback to write a clear development brief
  • Your positioning depends on a formula that is meaningfully different from available stock options

These signals do not automatically mean you should switch. They simply give you a stronger reason to compare the cost, timeline, and value of developing something custom.

You Do Not Have to Pick One for the Whole Range

Private label and custom formulation can also work together within the same brand.

For example, you might use an existing formula for supporting products while developing a custom hero SKU around a more specific brand idea. That lets you balance speed and differentiation instead of treating the decision as all-or-nothing.

We support both stock private label products and custom formulation from our Texas facility, which means founders can explore either route as their product strategy evolves.

How to Make the Call This Month

You can settle this in an afternoon with three honest answers.

Write down the one thing you want to say about your product that you cannot say today. If you cannot identify a meaningful product difference you need yet, a stock formula may still be the more practical place to start.

Then price both routes properly, including development, sample rounds, and the small revision charges most manufacturers apply. Then compare both routes using the complete cost, not only the unit price.

Include formulation or development fees, samples, packaging, labels, revisions, and any order-level costs. Indigo’s label-design revisions and additional custom-formulation adjustments may carry additional fees, so confirm those details before approving the project.

Finally, look at your cash. Private label lets you test an established formula with less development work upfront. Custom formulation asks you to invest more in development and sampling before the finished product reaches production.

FAQs

Is contract manufacturing always more expensive?

Not per unit at volume. The added cost is development, sample rounds, and the time before you have anything to sell, which is where most of the risk sits.

Can I start with private label and switch later?

Yes. Starting with a stock formula and moving into custom development later is a perfectly workable path. Customer feedback from your early products can also help shape a stronger custom-formulation brief.

Who owns a custom formula?

It depends entirely on your agreement, so never assume. Ask directly whether the formula is exclusive to you and what happens to it if the relationship ends.

How long does a custom formula take?

Custom formulation generally takes longer than selecting a stock formula because development, samples, feedback, and approval happen before production. The timeline depends on the complexity of the product and the number of development rounds required.

Is there a minimum order for either option?

Our stock formulas do not have a per-SKU minimum order quantity, and customized labels begin at 12 units per SKU. Indigo’s pricing terms are a $250 minimum on product orders unless an additional handling fee applies, while orders containing custom formulas have a $500 order minimum. Custom-formulation development is priced separately based on the project.
